The Question No One Was Asking
Before 2023, no enterprise leader was sitting in a strategy session asking how to get an AI agent to write their software, automate Level 1 tech support, or handle hotel reservations. Those weren’t problems on the board. They weren’t even problems on the backlog.
That’s the thing about transformative technology. You don’t recognize it because it solves an existing problem better. You recognize it because it creates an entirely new category of want and sometimes, need.
Retail and CPG companies operating on razor-thin margins aren’t just curious about AI. For them, every point of operational efficiency is existential. That’s not an incremental problem anymore. That’s a material opportunity.
Two Lenses, One Opportunity
At ALTR, we think about the AI opportunity through two distinct frames:
The first is that people become bigger. AI amplifies individual potential; a developer who can build faster, a marketer who can produce more, an analyst who can work through more data in less time. The human is still in the driver’s seat, just operating with more horsepower.
The second is problems become smaller. Complex data analysis that once required a team and a timeline can collapse into a well-structured query. Merge signals from disparate data sources, surface patterns, shrink what was once a big problem into something manageable.
LLMs and even traditional ML sit at the center of both frames. They give computers the ability to process information in a shape that resembles how humans do, but at speeds and volumes that no single human mind could touch. Early ROI data backs this up: one report puts the return at $3.70 for every dollar invested in an AI ecosystem. That number may prove aggressive, but the directional signal is hard to argue with.

So, What’s the Problem?
Here’s where the opportunity gets complicated. AI like a human, has some limitations. It needs large amounts of data to be effective, and it can only work with so much data in any single request. That limit, the context window, is essentially AI’s short-term memory. And right now, it’s relatively constrained.
So how do you get AI to actually help you inside an enterprise data environment? There are really only two paths:
Option one: train your model on all the data you have (don’t recommend, we’ll discuss why).
Option two: leave data where it is and expose it to the model and agent of choice at the point of request.
Option one sounds appealing until you see what training actually does to your data. Language transforms into embeddings, dense arrays of floating-point numbers that capture semantic meaning and relationships but strip away structure and context. There’s no schema. There’s no update statement. There’s no policy predicate. The model isn’t a database. It’s a numerical model. Training improves the quality of responses. It doesn’t give you data access control.
Option two sounds better until you imagine an HR chatbot with unrestricted access to your HRIS. ‘What does my coworker make?’ asked casually. Answered accurately. That’s not a hypothetical. That’s a failure mode that no enterprise should be willing to accept.
So what do we do?
The Governance Imperative
Every major AI lab, OpenAI, Anthropic, xAI, Meta, Alphabet, Microsoft, is spending at a scale measured in trillions to make AI as human-like as possible. That’s not just the stated goal, that’s the benchmark.
If that’s true, then the logical extension is this: govern the AI the same way you govern your people. Give it the same operational controls, the same access guardrails, the same policy constraints you apply to employees. If you want the performance of a human, you need the controls of a human.
Except for one critical difference. With humans, you relied on a combination of policy, self-interest, and institutional accountability to reinforce the right behavior. People didn’t steal data because they didn’t want to lose their jobs; they didn’t expose sensitive information because they didn’t want legal liability. You can’t put an AI agent on a PIP. You can’t threaten it with termination, or worse.
That means the controls that were once optional, or at least aspirational, are now mandatory. Zero trust isn’t a nice-to-have architectural principle. It’s a business requirement.

Three Pillars, One Posture

Get these three things right, and your AI agents can operate in your data environment the same way your best employees do, with capability, with confidence, and with the controls that compliance requires.
