The 2:27 AM Problem
Imagine a massive SELECT operation runs against your production database at 2:27 in the morning. Is that normal? Is it a scheduled ETL job? Is it a rogue process? Is it an AI agent that someone provisioned last week and forgot to scope properly?
If you can’t answer that question with confidence, you don’t actually know what’s happening in your data environment. And in an agentic world where AI agents can query, process, and move data at machine speed, around the clock, that blind spot isn’t a gap in your security posture. It’s a fundamental exposure.
Pillar One of ALTR’s agentic data governance framework is simple in concept and non-negotiable in practice: observe data access. Know who accessed what, when, how much, and whether the behavior was consistent with what you’d expect.

What ‘Observe’ Actually Means
Observation isn’t just logging. Logs tell you something happened. Observation tells you whether what happened was right, or at least expected.
There are three dimensions to meaningful data access observation in an agentic environment:
- Attest to Access
You need to be able to answer, at any point in time: who accessed what data, when, and how much? Not at a service account level. Not at a tool level. At a human or agent level, with enough specificity to evaluate whether the access was appropriate.
This sounds basic, but most enterprises can’t actually do it. They know that Power BI accessed the database. They don’t know which Power BI user ran the report, or what data they pulled. That’s not attestation. That’s a log with a gap in it.
- Understand Privileged Operations
Not all data access is equal. Running a SELECT query against a customer table is different from cloning a production database, creating a new user, or modifying role assignments. Privileged operations carry inherent risk and they deserve heightened scrutiny.
In an agentic environment, agents can perform these operations autonomously and quickly. The question you need to be able to answer isn’t just whether a privileged operation happened. It’s whether it was expected, authorized, and in alignment with your change management policies. Is it a maintenance window? Did someone approve that database clone? Do you even know it happened?
- Isolate and Respond
Anomaly and incident detection is only valuable if it leads to action. When behavior falls outside expected parameters, unusual volume, unexpected access patterns, or off-hours privileged operations, you need a workflow to investigate, escalate, and resolve.
That might be an automated SOAR tool that kicks off a containment process. It might be a ServiceNow workflow that routes the incident to the right team. What it can’t be is a manual review of logs after the fact, three days later, when the data has already moved.
In an agentic environment, the speed of AI is both the value proposition and the risk multiplier. Agents don’t slow down while you’re thinking. Your response capability needs to keep pace.

Why This Is Different With AI Agents
Human employees are bound by cognitive limits, work schedules, and social friction. They generally don’t access ten million records at 3 AM on a Sunday because it would be unusual behavior and someone would probably notice.
AI agents have none of those constraints. They don’t have work hours. They don’t get tired. They don’t worry about looking suspicious. An agent with broad data access and no observation layer is a liability in ways that even a careless human employee isn’t.
The observation requirement doesn’t change because the actor is artificial. If anything, it becomes more urgent.

The Accountability Anchor
There’s another reason observation matters that goes beyond security: accountability. In the current regulatory and business environment, every AI action needs to ultimately trace back to a human being. Auditors, compliance officers, and regulators aren’t going to accept ‘the agent did it’ as an explanation for a data incident.
Observation is what makes that traceability possible. Without it, you have agentic capability with no accountability chain. That’s not a trade-off most enterprises can afford to make.
